What Shopify paid media management means

Shopify paid media management is the ongoing planning, building, optimisation and reporting of paid ads that send shoppers to a Shopify store, mainly on Google (Search, Shopping, Performance Max, YouTube) and Meta (Facebook and Instagram). A managed service takes responsibility for the whole system: where the budget goes, how conversions are measured, what the ads say, and whether the spend is making money once product costs and fees are counted.

The difference from buying ads through a platform's automated setup is judgement. Google and Meta will both spend whatever you give them. The job is deciding how much each should get, feeding them accurate data, and stopping spend that looks good in the platform but does not add orders.

Why paid ads underperform on Shopify stores

The same handful of problems show up again and again in Shopify ad accounts. None of them are fixed by raising the budget.

  • Conversion data is incomplete or doubled. A theme-coded Google tag, the Google & YouTube app and a third-party app all firing purchase events will inflate conversions. A missing Conversions API connection will under-report Meta sales, especially on iOS traffic.
  • Platform ROAS hides a margin problem. A campaign reporting a strong return can still lose money on low-margin products, heavy discounting or high shipping costs.
  • Brand search takes the credit. Branded keywords and retargeting often claim sales that would have happened anyway, which makes the account look healthier than it is.
  • The product feed is weak. Short titles, missing GTINs and disapproved products limit what Shopping and Performance Max can do before bidding even starts.
  • Google and Meta are managed in silos. Two agencies, or one person per channel, each optimising for their own dashboard, with no view of blended cost per new customer.
  • Creative runs until it dies. Meta results drop as the same ads fatigue, and nobody has a testing plan for what replaces them.

Deciding the channel mix and budget split

There is no correct Google to Meta ratio. The split depends on how much search demand exists for your products, your average order value, your margins and how visual the product is. A store selling replacement parts with clear search demand usually starts on Google. A new apparel brand with no search volume for its name often has to create demand on Meta first.

We set the starting split from the audit, then move money monthly based on marginal returns: where the next unit of spend produces the most profitable new customers.

Budget pacing matters as much as allocation. Google may spend above the average daily budget on busy days while keeping the month within its limit, and Meta shifts delivery across ad sets. We track spend against a monthly plan so you are not surprised at month end, and we plan seasonal peaks such as Black Friday weeks ahead rather than raising budgets the day before.

Tracking foundations before we spend more

Every optimisation decision depends on conversion data. If the data is wrong, automated bidding optimises toward the wrong thing. So the first build work in almost every engagement is tracking.

Reporting that follows profit, not platform ROAS

Each ad platform takes as much credit as its attribution window allows. Add up Google-reported revenue and Meta-reported revenue and you often get more than the store actually sold. That is why we report on blended numbers from Shopify first, and platform numbers second.

Here is an illustrative example of why this matters. A store spends $20,000 in a month and the platforms report a combined 5x ROAS. Shopify shows $70,000 in total revenue, so MER is 3.5. After product costs, shipping and payment fees, contribution margin before ads is 50%, or $35,000. Take away the $20,000 in spend and the month produced $15,000 in contribution. That is the number that decides whether to scale, not the 5x. These figures are illustrative only.

How a paid media engagement runs

The process follows our standard four-step engagement model, applied to ad accounts.

1. Ad account audit and baseline

We review your Google Ads and Meta accounts, Merchant Center diagnostics, GA4 setup and how each platform's purchases compare with Shopify orders. We look at structure, search terms, feed health, creative age and where spend has gone over recent months. You receive the audit document and baseline numbers in writing: spend, MER, platform ROAS, CAC and the tracking gap. The audit is free.

2. Strategy and scope

From the findings we build a plan ranked by impact. Tracking fixes usually come first, then structure, then feed and creative. The plan sets the channel mix, the starting budget split, the targets we will manage to and a realistic timeline. Scope is fixed and agreed before any work starts.

3. Build and fix

Tracking changes are made on a duplicated theme or tested through a preview so nothing changes on your live storefront until you approve it. New campaigns and restructures are built in the ad accounts in a paused state and shared for review before they go live. You sign off on every change.

4. Launch and track

Approved campaigns go live and we manage them week to week: search terms, bids, budgets, feed issues and creative rotation. You get access to a private client portal with progress tracking, a monthly report on blended and platform numbers, and a monthly call where we agree what to scale, cut or test next.

Pricing: a monthly retainer plus your ad spend

Ads management is billed as a monthly retainer for our work. Your ad spend is separate and is paid directly to Google and Meta from your own billing. The retainer is scoped after we look at your accounts, based on the number of channels, the size of your catalogue and feed, the number of markets and how much creative production is involved.

Google Merchant Center setup and feed work are included when we manage your Google ads. If you only need Merchant Center fixed, it is also available as a fixed-fee project. There is no public rate card, because two stores with the same spend can need very different amounts of work. Paid media works best when the rest of the store pulls in the same direction.
