What Performance Max actually is
Performance Max (PMax) is a goal-based Google Ads campaign type that uses one budget and one bid strategy to show ads across Search, Shopping, YouTube, Display, Gmail, Discover and Maps. For an ecommerce store it runs on the product feed in Google Merchant Center plus any text, image and video assets you supply, and Google's bidding decides which placement and which product each impression goes to.
That automation is the appeal and the risk. PMax optimises toward whatever you tell it counts as success. If your conversion value includes tax and shipping, or treats a repeat order from a loyal customer the same as a first order from a stranger, PMax will chase those numbers faithfully.
Why Shopify stores need PMax managed, not just switched on
Most Shopify merchants set up PMax through the Google & YouTube app, which syncs products to Merchant Center and adds conversion tracking. That gets a campaign live quickly. It does not decide which products deserve budget, which customers are worth paying more for, or how PMax should share the account with Search and Shopping campaigns.
Common gaps in Shopify PMax accounts:
- One campaign with one asset group holding the entire catalogue, so low-margin and out-of-season products compete for the same budget as hero products.
- Brand searches quietly counted as PMax wins, which inflates reported ROAS.
- Asset groups with auto-generated creative the brand never approved.
- Conversion values that do not reflect what the store keeps after discounts and returns.
- No view of how spend splits between Shopping, Search, YouTube and Display placements.
Each of these is fixable, and most of the fixes are structural rather than creative.

Feed-only PMax versus full-asset PMax
There are two broad ways to run PMax for a store, and choosing wrong is one of the most expensive early mistakes.

Many stores run both: a feed-only campaign for margin-sensitive products and a full-asset campaign for hero ranges with good creative. We decide the mix from your audit data, not from a template.
Asset groups and listing groups that match how you make money
Asset groups are where PMax pairs creative with products. Listing groups decide which products from the feed each asset group can serve. Getting both right gives you control PMax does not offer anywhere else.
Splitting the catalogue
We segment products using the fields you already have in Shopify and the feed: product type, collection, brand, price band and custom labels for margin, stock depth or bestseller status. The feed work itself, including custom labels and title fixes, belongs to our Google Shopping feed management service. PMax then uses that structure to put more budget behind products with room to grow.
For a large-variant apparel catalogue that often means asset groups by category and season. For a furniture store with fewer, higher-priced products it can mean asset groups by room or collection, each with its own lifestyle imagery and longer consideration messaging.
Creative per asset group
Each asset group gets headlines, descriptions, images and video written for its products, not a generic brand message copied everywhere. We check the asset performance ratings and combinations reports, replace assets that underperform, and keep auto-generated text and video enhancements under review so nothing goes out that your brand would not approve.
Audience signals, search themes and the new customer goal
Audience signals do not restrict who sees your ads. They tell Google where to start looking. Strong signals shorten the learning period and make early spend less wasteful.
Signals we build from Shopify data

Acquiring new customers on purpose
The new customer acquisition goal lets you tell Google to bid higher for new customers or to bid only for them. We connect this to your Shopify customer lists and set a value for a new customer that reflects what first orders are worth to your business. As an illustrative example, a store with a strong repeat purchase rate might value a new buyer at 30 dollars above the order value, while a store with mostly one-off purchases would set a far smaller uplift. The right number comes from your own order history.
Keeping PMax from cannibalising Shopping and brand search
PMax is very good at claiming credit for sales that would have happened anyway. The two usual culprits are branded searches and overlap with Standard Shopping.
Brand search
Without controls, PMax can serve ads on your own brand name and report those conversions as its own. We add brand exclusions so branded queries run through a dedicated brand campaign, where cost and messaging stay under your control. Where an exact-match keyword in a Search campaign matches the query, that Search campaign generally takes priority, which is another reason we plan PMax and text-based search campaigns together.
Overlap with Standard Shopping
When PMax and a Standard Shopping campaign cover the same products, they compete for the same auctions. That overlap should be a deliberate choice, for example keeping a Standard Shopping campaign for a test group of products while PMax handles the rest. We map which products live where so no product is fought over by two campaigns without a reason.
Reading the channel reports
The channel performance report shows how PMax spend splits across Search, Shopping, YouTube, Display and other placements. We read it monthly with search term insights and placement data, and we compare PMax results against total store revenue and new customer counts in Shopify. If PMax reports growth but store-level numbers stay flat, that points to cannibalisation, and we adjust.

We follow the same four stages on every engagement, applied to PMax.
- Audit and baseline. We review your Google Ads account, Merchant Center diagnostics, conversion tracking from the Google & YouTube app or your tag setup, brand query share inside PMax and the channel split. Is PMax right for your store?
PMax tends to suit Shopify stores with a healthy feed, reliable conversion tracking and enough conversion volume for Google's bidding to learn from. It is harder to make work for very small catalogues with few monthly sales, stores with major feed disapprovals, or brands whose sales are mostly branded search. In those cases we may recommend fixing the feed first, or starting with Standard Shopping and Search while data builds.
Shopify Plus stores with several expansion stores or Shopify Markets often need separate PMax campaigns per country or feed, with their own budgets and currency-specific values.
